If you want to observe a teacher, prepare a checklist of criteria's that you are going to observe--displays, start and end of lesson, board work, student engagement, teacher movement etc.Give her/him feedback on the same and also an action plan about how she/he can improve. Observe her/him again after 2 weeks and look for the same observations. The best way to make it work is to share the criteria with the teacher before going for observation. this way prepare them for success rather than failure.
